Case: trade union – ongoing side-by-side support
In a nutshell
- Client: A Finnish trade union
- Situation: After starting their AI journey, they needed long-term support by their side — not a one-off project, but continuous support and steady skills building
- Solution: A monthly collaboration covering facilitation of the AI team, coaching of change ambassadors, AI literacy and Copilot trainings, and regular sparring with the leadership team
- Outcome: An ongoing partnership that continuously delivers concrete outputs: a governance model, a skills framework, training programmes and process development, plus monitoring, interpreting and applying regulation and best practices
Why was an ongoing partnership the right solution?
The collaboration began at the turn of 2025–2026 with an engagement that assessed current readiness, clarified the vision and created an initial roadmap for the work.
After the kick-off project it became clear that the journey had only just begun — and that a one-off project is not enough when the goal is to build the organisation’s own AI capability. What was needed was continuous side-by-side support that keeps up the momentum, acts as a sounding board for decisions and helps grow skills.
This is a familiar pattern in many organisations: the first project sets the direction, but the journey itself happens after it.
What does the ongoing partnership include?
The collaboration runs on a monthly rhythm and includes several parallel workstreams:
Facilitating the AI team
Astu Labs acts as facilitator for the client’s internal AI team, which coordinates the use of AI across the organisation. The facilitator’s role helps keep discussions productive and ensures decisions move forward from one meeting to the next. The AI team has broad representation from across the organisation, with six members in total.
Coaching the change ambassadors
A group of change ambassadors has been identified in the organisation, and Astu Labs coaches them together with the client. The ambassador network is an undervalued tool in AI transformation — it is the mechanism through which skills and enthusiasm spread into teams and everyday work, instead of arriving as instructions handed down from above.
AI literacy and Copilot trainings
Trainings at different levels are held regularly: basic training in AI literacy and deeper Copilot trainings for different roles and use cases. The different levels matter, because people’s readiness and needs always vary.
Regular sparring with the leadership team
The leadership team receives regular coaching in using AI tools — and in how to lead an organisation that puts AI to work. Leadership’s own skills are the fuel of the whole transformation: if leaders don’t use AI, no one else will believe it matters.
What has the collaboration produced?
Concrete outputs are created continuously — not as one big delivery, but as a steady stream:
- a governance model and its continuous development
- a skills framework for different roles and levels
- training programmes for staff, team leads and leadership
- process development using AI
- decision-making support for the AI team and the leadership team
The client’s voice
“Working with you has brought a sense of control. The structures and practices support continuous learning”
— Client representative
That one sentence captures the value promise of the entire ongoing partnership. A sense of control doesn’t come from a single project or a single workshop — it comes from having a trusted partner beside you: someone you can call, and someone to talk things through with before decisions, not after them.
What did we learn?
A longer partnership yields different lessons than individual projects. Over the course of this collaboration, a few things have become clear:
- A project sets the direction — a partnership builds the capability, because AI capability isn’t born in workshops but in repeated doing
- The sense of control is as valuable as control itself — with a partner at your side, decision-making gets easier even before a single concrete solution has been made
- The ambassador network is the most powerful mechanism in AI transformation — top-down communication doesn’t change everyday work, but peers do
- Trainings at different levels are a necessity, not an add-on, because the range of skills in an organisation is always wider than assumed
Who is this case useful for?
This case is especially relevant for:
- Organisations that have started their AI journey and are wondering how to keep up the momentum
- Organisations handling sensitive personal data, working with data that is more critical from a privacy standpoint than in ordinary business
- HR and development leaders responsible for the people side of AI transformation — skills, culture and leading change
- Organisations without an internal AI team of their own that want to build capability systematically without hiring
How is an ongoing partnership built in practice?
This collaboration reflects a typical model for supporting AI transformation through an ongoing partnership:
- A kick-off project lays the foundation — an AI and change readiness assessment, leadership workshops, a roadmap
- A shared rhythm is agreed — a monthly pace is typical: tight enough to keep up the momentum, loose enough that things have time to happen in between
- The AI team gets a facilitator — an outside perspective keeps the discussion productive
- The ambassador network is coached — the organisation’s own capability is built through peers
- Leadership sparring alongside — leaders’ skills are the fuel of the whole transformation
The value of the partnership is not in a single workshop or training, but in a whole that keeps moving month after month.
Considering something similar?
If your organisation’s AI journey has started but you need support keeping it in motion, an ongoing partnership may be the right model. It doesn’t replace your organisation’s own work — it makes it possible.
